This PortCo had no understanding of spend and no idea where to look for answers. We ingested 12 months’ worth of raw data—5.8 million purchase transactions from 38 key suppliers—and found a way forward. By consolidating fragmented fuel spend across a 2,000-vehicle fleet into a focused network of preferred merchants, we unlocked meaningful volume leverage at the pump. We also created standardized programs, tighter controls, and data-driven routing, all of which translated to better discounts and fewer leaks. The result: $400K removed from annual run-rate fuel cost—and a clear, workable platform for future savings.

Over time, operations teams fell into a pattern of “overbuilding” rather than ordering upfits to align with field requirements. Our analysis revealed excessive design and materials specifications, and testing of our proposed “right-sized” vehicles proved successful. Ultimately, by addressing the problem at the operations level, we saved the PortCo 36% in unnecessary upfit costs—and provided a template for future ordering.

A lack of strategic, standardized purchasing led to misalignment across a fleet of 4,000 vehicles—with heavy-duty vehicles driven on light-duty routes, big vans used for small jobs, and underutilized assets sitting idle. JAI successfully rightsized the fleet— eliminating mismatched and improperly fitted vehicles, and standardizing the optimal mix for each job. The result: an 18% decrease in Total Cost of Ownership, improved reliability, and optimized utilization.
